No Vanity Metrics: Sehej Sharma on Racing Focus Realm Toward Its First Paying Hotel, in Full View

Most founders wait for a milestone before they talk. Focus Realm's CEO is talking before it arrives, and making a case that the unglamorous middle of a startup is the chapter worth watching.

There is a number Sehej Sharma will say out loud that most founders would rather hide. It is zero.

"We are pre-revenue," says the co-founder and CEO of Focus Realm, plainly. "Our goal is our first paying hotel customer before the end of 2026. I would rather say that clearly and let people watch us get there than wait until we have a nice chart and pretend the beginning was easy."

In a startup culture that often confuses announcements with progress, the candour is disarming. It is also, Sharma argues, strategic.

Why Build in Public

"Hotel operators have been sold a lot of software by people who overpromised," he says. "The fastest way to earn their trust is to tell them exactly where we are. We have a working product. We have a validated architecture. We have real relationships. We do not yet have a paying customer. When you are honest about the last part, people believe you about the first three."

Those first three are substantial for a company at this stage. Focus Realm's live prototype runs a full simulated deployment across 27 routes and three role-specific portals: a mobile-first Staff interface, a desktop Manager view and a desktop-only Author portal. In July 2026, an independent hospitality go-to-market advisor reviewed that three-role architecture and gave the team the green light to sell. The company also has early relationships in motion with properties including Clarks Hotels & Resorts and The Hosteller.

A Demo Is Not a Customer

Sharma draws a hard line between the milestones the company has reached and the one it is chasing. "A demo tells you the architecture holds up," he says. "A paying customer tells you the value holds up. Those are different questions. We have answered the first one. We are working very hard on the second."

That distinction shapes how Focus Realm measures itself. The team does not celebrate sign-ups, page views or social media reach. "The metric I care about most right now is whether a GM finishes my sentence when I describe their problem," Sharma says. "If they do, the problem is real. The next metric is whether they are willing to change how their Monday works. Everything else is noise."

The Strategy for the First Customer

The road to that first customer is being paved with deliberate simplicity. Focus Realm made the decision not to integrate with property management systems at this stage, removing one of the most common reasons hotels delay a software decision. The staff app is built for the phone a worker already owns. And the company's sales conversations lead with outcomes, not features: audit safety for HR and compliance leaders, consistency for general managers, and pricing power for owners, anchored in research showing how strongly review scores influence what a hotel can charge.

The company is also building its commercial muscle for the long run, recruiting for a remote sales internship programme through university placement cells, with a September 2026 start.

"Our first customer will teach us more than the last year of research combined," Sharma says. "So the strategy is simple. Make it as easy as possible for the right hotel to say yes, and then over-deliver."

The Questions Still Open

Building in public also means admitting what is not solved yet, and Sharma does so readily. Should tasks be assigned manually, as most hotels expect today, or should the system eventually assign and alert automatically, running like clockwork? How should the product handle room and floor allocation, which many hotels still run through WhatsApp? How will the team measure which operating briefs genuinely improve outcomes on the floor?

"I would be worried if we had answers to all of those already," he says. "It would mean we were guessing instead of learning from customers."

The Long Road

Beyond the first customer, Sharma describes a longer arc. Focus Realm Hospitality aims to become the operating system for service standards in hotels, while the company's second product line serves universities, colleges and schools with bespoke digital learning ecosystems built on the same principle of building only what an institution needs.

"Everyone remembers a startup's growth chapter," he says. "Almost nobody tells you the truth about this one, the chapter where you have a product you believe in and you are knocking on doors. I think this chapter is where character gets built. I want people to see it."

He smiles. "And when that first hotel signs, I promise we will tell you that too."
